Enzygo, an existing client of BrookConsult, approached us through the South Yorkshire Productivity Improvement Accelerator (SYPIA) programme to address significant productivity challenges.
While they recognised the need for improvement, they were uncertain about the specific blockers and areas to target.
Establishing Needs and Identifying Solutions
To clarify their needs, a programme taskforce was established, comprising leaders from diverse teams within Enzygo. Diagnostic meetings were conducted to gather insights into known issues and complexities.
These discussions informed a comprehensive diagnostic report, which also included baseline metrics to monitor future performance improvements.
The Multi-Phase Process
We proposed and implemented a structured, multi-phase approach:
- Deep Dive Analysis: Utilising the Business GTI® tool to identify business blockers and inhibitory factors.
- Feedback and Validation: Sharing findings with the team and sense-checking within their unique business context.
- Brainstorming Workshops: Facilitating collaborative sessions using Miro, a virtual whiteboard platform.
- Productivity Improvement Plan: Developing a detailed plan linked to project management templates.
- Impact Assessment: Conducting an interim review six weeks after implementation.
Key Projects Identified
Four main projects formed the backbone of the Productivity Improvement Plan:
- ERP Training Academy (The PIM Academy): Creating a dedicated environment for learning and mastering their ERP system.
- Project Tracker System Enhancements: Extending and improving the use of their existing system.
- Proposal and Pricing Process Improvements: Embedding best practices and developing a consistent approach.
- Improved Purchase Order Accountability: Establishing enhanced processes for monitoring purchase orders.
For each project, actions were defined, timelines set, and responsibilities assigned. Productivity indicators were linked to specific projects and actions to ensure measurable outcomes.
Funding and Consultant Fit
Partial funding was secured through the Sheffield City Region Skills Bank. The funding process, including required contributions, was explained at the outset.
The consultant, Dr. John Jebb, brought significant expertise as an environmental scientist with experience in productivity improvements across various sectors, making him an excellent fit for Enzygo’s needs.
Feedback and Outcomes
The process and workshops provided a platform for robust discussions and greater cross-departmental understanding. Key outcomes included:
- Increased employee engagement.
- Enhanced efficiency and productivity through better data accuracy and tracker system utilisation.
- Positive accountability improvements in cost recovery.
- Creation of the ERP Training Academy.
- Early signs of increased project wins and productivity.
While the projects are ongoing, early impact assessments show promising improvements in these areas. The tools and techniques introduced have had a transformative effect, fostering better planning, communication, and collaboration.
Reflections and Future Support
The collaborative approach and facilitated discussions led to numerous “lightbulb moments,” inspiring new processes and innovative solutions. The ERP Training Academy, in particular, is expected to have a lasting impact on skill development and profitability.
Further support may be needed to address emerging challenges as the projects progress.
This partnership has solidified the relationship between BrookConsult and Enzygo, showcasing the strength of Brook’s consultancy team.
